Frontier PMO Blueprint
Turn individual AI use into measurable PMO outcomes.
Your people already use AI. The Blueprint makes it work for the whole PMO, one measurable outcome at a time.

The challenge
Everyone's using AI. Nobody can prove what it's worth.
Meeting summaries, status drafts, quick analysis. That's real productivity. It just doesn't scale on its own.
The stakes rise when AI starts shaping the decisions your PMO has worked for years to master: resourcing, risk, prioritization, forecasting, portfolio alignment and benefits realization. Your information lives inside and outside Microsoft 365, and someone has to decide which sources to trust, who acts on the results and how they get checked.
Without a defined outcome, an accountable owner and agreed measures, no one can say whether AI is creating value.
That’s where the Blueprint starts
Why it's different
Microsoft's Frontier Firm vision. Applied to your PMO.
Microsoft describes how work evolves from humans with AI assistants, to human-led agents, to human-led, agent-operated organizations.
Microsoft set the Frontier Firm direction. We turned it into an outcome-driven approach for the PMO, so your AI roadmap moves in step with the platform you already own.
Most AI programs start with tools: licenses, pilots, prompt training. The Blueprint starts with one PMO challenge, one accountable owner and measures agreed up front, and expands only what's proven.

AI Assist
Humans lead. AI assists.
People use Copilot and other approved AI to draft, summarize and analyze. They direct the work and judge every output.
AI Augment
Humans decide. AI participates.
AI is built into shared team processes with clear roles, quality checks and human decision points. This is where the Blueprint starts.
Autonomous AI
Humans govern. AI orchestrates.
Agents run defined processes inside approved limits. People set goals and permissions, monitor performance and handle exceptions.
All three phases can run in the same PMO at once. Human accountability never leaves the room.
Where to start
Bring one PMO challenge. Build toward a measurable outcome.
The Blueprint starts with a single shared challenge and the person accountable for it. Here are four we see most often. Tap or hover to see the solution and how it's measured.
Resource optimization
Overbooked people, conflicts nobody resolves and hours lost weighing options.
Tap or hover to see the fix
The AI Augment solution: Shared capacity and demand data surface conflicts and recommend adjustments on an agreed cadence. Managers approve every change.
Measured by: conflict resolution time, unresolved overload and effort to evaluate options.
Signal-based risk identification
Risks show up late, usually after the status report has already turned red.
Tap or hover to see the fix
The AI Augment solution: Agreed delivery signals are evaluated consistently, emerging risks are explained and routed to owners, and follow-through is tracked.
Measured by: time to flag risk, reviewer acceptance and missed risks in sampled work.
Intake triage
Requests arrive incomplete, inconsistent and stuck in a queue no one owns.
Tap or hover to see the fix
The AI Augment solution: AI checks each request against shared intake criteria, suggests classification and routing, and preps it for human prioritization.
Measured by: triage time, rework and routing accuracy.
Dynamic portfolio alignment
Strategy moves faster than your portfolio review cycle can keep up.
Tap or hover to see the fix
The AI Augment solution: A defined portfolio is reassessed against shared priorities and constraints, with recommended changes ready for leadership review.
Measured by: time to assess changes, alignment to agreed criteria and decision turnaround.
How it works
Three steps. Each one earns the next.
Start with Readiness, combine Readiness and Activation, or commit to all three. Scope, estimates and commitments get sharper as your team learns, and every step builds on what you've already learned and proven.
We call it Proximal Progression: build from where you are today through achievable wins that expand what your organization can do next.

What you receive
Evidence your leadership can act on. Not another slide deck.
Every level ends with a clear decision, defined deliverables and the evidence to choose what comes next.
Solution components
Depending on the outcome and your approved environment, a solution can combine Orchera™, Microsoft services, automation and AI agents. Where it fits, Orchera establishes the governed project and work context AI Augment needs across Microsoft 365. Readiness confirms the fit, and Activation sets up that context for your first solution.
Building the foundation? Microsoft 365 Work Orchestration establishes Common Context across your work, and Project Online Transition gives you a modern base if you're replacing Project Online.
- Outcome Plan. The outcome, owner, measures, prerequisites and Activation scope.
- Implemented Outcome. One shared AI Augment solution, live in your PMO and measured against the outcome you defined.
- Value Evidence. Baseline and initial value, adoption, output quality and reliability results, plus a scheduled review of longer-term value.
- Operating Handover. Named owners, user guidance, quality checks, monitoring and support.
- Updated Blueprint. Lessons learned and recommendations for the next outcome or wave.
Deliverables depend on the engagement level and agreed scope.
Frontier PMO Blueprint FAQ
The Frontier PMO Blueprint is an Innovative-e engagement that helps PMOs move from individual AI use to shared, measurable AI capabilities on Microsoft 365. It starts with one PMO challenge and one accountable owner, and expands only after results are proven.
Microsoft describes a progression from human with assistant, to human-led agents, to human-led, agent-operated work. The Blueprint's three phases, AI Assist, AI Augment and Autonomous AI, are Innovative-e's framework terms aligned with that direction and applied to project, portfolio and work management.
In AI Assist, humans lead and AI tools like Copilot help individuals draft, summarize and analyze. In AI Augment, humans decide and AI participates in shared team processes with defined roles, quality checks and decision points. In Autonomous AI, humans govern while AI agents operate defined processes within approved limits. All three can coexist in the same PMO.
Work Orchestration gives your work one common context across Microsoft 365, typically in two to three weeks. The Blueprint puts AI to work on a specific PMO outcome. Readiness tells you whether you need that foundation first.
Readiness typically takes one to two weeks once stakeholders are available. Activation runs about three to six weeks after Readiness. Transformation happens in waves, and each wave is scoped with its own outcomes, resources, costs and agreed measures.
No. You can start with Readiness, combine Readiness and Activation, or agree on all three. Readiness is scoped and priced up front, later work requires an agreed proposal, and you keep the Blueprint whether or not you proceed.
Your PMO or executive leader, the outcome owner if different, relevant subject matter experts, and an AI or IT governance representative. Innovative-e provides a PPM subject matter expert and an AI Architect, with engagement support.
When individual AI use is taking hold and your PMO wants a repeatable team capability, or when early AI attempts need a firmer foundation. Bring an accountable owner and one key challenge such as resource optimization, signal-based risk identification, intake triage or dynamic portfolio alignment.
Yes. If you have an extension, you're already rebuilding how work gets planned and tracked, so Readiness can design your first AI outcome into the new foundation instead of bolting it on later. If you've already migrated, especially against a deadline, Readiness shows whether your new setup gives AI the clean, shared data it needs and what to fix first. Our Project Online Transition gets you a modern base, and the Blueprint puts AI to work on it.
Not necessarily. Readiness assesses whether Orchera fits your challenge and approved environment. A solution may combine Orchera, Microsoft services, platform configuration, automation and AI agents, and the proposal lists every component, integration, license and operating cost in scope.
People retain accountability and make key decisions in AI Augment. Selected tasks may operate autonomously only when justified, validated, and approved, with defined permissions, action limits, human approval points, monitoring, escalation, and a way to pause or disable execution.
Getting started
Start with your PMO's next priority
Whether you're exploring AI or building on early wins, Readiness finds a high-value opportunity and defines your first achievable outcome.
Bring three things to the conversation:
- Examples of how your team uses AI today
- One shared PMO challenge
- The person accountable for it
Readiness takes one to two weeks, and the Blueprint is yours to keep.
